Estimated vs actual task time: a useful way to review your day

An estimate is how long you expect a task to take. Recorded focus time is the time captured in sessions you start. They answer different questions, and neither is a complete record of your day on its own.

A simple example

Suppose you estimate 30 minutes for a draft and record two 20-minute focus sessions. You recorded 40 minutes of focus, which is 10 minutes more than the estimate. That does not tell you how much time passed between sessions or why the draft took longer.

Use the difference carefully

Look for a repeated pattern across similar tasks. Was the original scope too small? Did you need research first? Did the timer include work that belongs to another task? Record the reason before changing the next estimate.

Keep the measurement honest

A paused timer is not working time. An unfinished task is not a failed estimate. Focus-session time should not be presented as automatic tracking of every application you used.
